How to buy a used outboard motor — what to inspect before you buy

Buying a used outboard motor can save you thousands of dollars compared to new — but only if you know what you're looking at. A motor that looks clean on the outside might have hidden problems that cost more to fix than you saved. This guide walks you through exactly what to inspect before you hand over any money.

1. Do a compression test first

The compression test is the single most important check you can do on a used outboard. It measures the pressure each cylinder builds on the compression stroke — a direct indicator of how healthy the engine's internals are.

For most four-stroke outboards, good compression runs between 150–200 PSI per cylinder. Two-stroke motors typically read in the 100–150 PSI range. What matters most isn't just the numbers themselves — it's the consistency between cylinders. If one cylinder reads 160 PSI and another reads 90 PSI, you have a problem regardless of what the other cylinders show.

Always ask the seller for compression readings. If they haven't done the test, that's a red flag. If they refuse to let you test it, walk away.

2. Check the gear case oil

Pull the gear case drain plug and inspect the oil. Good gear oil is amber or light brown. What you don't want to see is milky or cream-colored oil — that means water has gotten into the lower unit, indicating a failed seal. Water in the gear case causes rapid wear and can destroy the lower unit if left unaddressed.

Even if the oil looks fine, ask when it was last changed. A lower unit that's been running low on oil has been running hot.

3. Inspect the water pump and impeller

The water pump circulates cooling water through the engine. The rubber impeller inside it deteriorates over time and should be replaced every few years or every 300 hours. A failed impeller leads to overheating, which can cause serious engine damage within minutes.

Ask when the impeller was last replaced. If the seller doesn't know, budget for a new one — typically $30–80 in parts.

4. Watch the trim and tilt

Run the motor through its full trim range — fully down to fully up and back. It should move smoothly with no hesitation, jerking, or leaks. Slow or uneven movement can indicate low hydraulic fluid or a failing trim motor. Check under the motor for any weeping around the trim cylinder seals.

5. Check the lower unit seals

With the motor tilted up, inspect around the prop shaft for any sign of weeping oil. Residue or staining around the seals means they need replacement — a manageable repair that should factor into your offer price.

6. Test the throttle and shift

Shift through forward, neutral, and reverse. Engagement should be firm and definite — not soft or hesitant. Run the throttle from idle to wide open. It should be smooth with no sticking or surging. Hesitation can mean carburetors need cleaning (two-stroke) or fuel injection issues (four-stroke).

7. Inspect the electrical systems

Check the starter — it should crank instantly without grinding. Look at the wiring harness for cracked insulation, corroded connectors, or amateur splices. Burned connectors and melted wire insulation are serious red flags that can signal prior electrical fires or water intrusion.

8. Watch a cold start and test run

Always see the motor start from cold. A motor only started after warming up is hiding something. Watch the water stream from the tell-tale — it should be steady and strong. Run it through the full RPM range and listen for knocking, misfiring, or rough running.

Red flags — walk away if you see these

  • Seller won't do a compression test or let you observe it
  • Milky or cream-colored gear oil
  • Signs of overheating or prior head gasket repairs
  • Bent or heavily scarred prop (suggests lower unit impact damage)
  • Heavy corrosion inside the cowl, especially around electrical components
  • Motor takes extended cranking to start
  • No water from the tell-tale during a test run
