Every outboard buyer faces the same question eventually: two-stroke or four-stroke? Both technologies have evolved dramatically over the past two decades, and both have genuine strengths. The right answer isn't about which one is "better" — it's about which one fits how you actually use your boat.
Here's a complete, plain-language comparison.
How they work — the quick version
A two-stroke engine completes a power cycle in two piston strokes — one up, one down. Every revolution produces a power stroke, which is why two-strokes generate a lot of power relative to their displacement and weight. The tradeoff is that intake, compression, combustion, and exhaust all have to happen within those two strokes, which historically meant less efficiency and higher emissions.
A four-stroke engine spreads the same cycle across four strokes: intake, compression, combustion, exhaust. Only every other revolution produces power. This extra breathing room allows for more complete combustion, better fuel economy, and lower emissions — at the cost of added complexity, weight, and typically a higher purchase price.
Modern fuel injection has dramatically improved both types. Today's EFI two-strokes (like the Yamaha OX66) and direct-injected two-strokes are far more efficient than the carbureted two-strokes of the 1980s. But the fundamental physics still favor the four-stroke on fuel economy, and the two-stroke on power-to-weight ratio.
Power and performance
Two-strokes win on power-to-weight. A 250hp two-stroke typically weighs 60–80 lbs less than a comparable four-stroke. On the water, that translates to faster hole shot (getting up on plane from a stop), slightly higher top speeds on the same hull, and better performance in rough offshore conditions where weight matters.
Four-strokes have closed the gap significantly. Modern high-performance four-strokes — particularly Yamaha's VMAX SHO line — deliver strong midrange torque and impressive top-end numbers. But in a straight comparison at the same horsepower rating, a healthy two-stroke is generally faster on the right hull.
Verdict: Two-stroke for raw speed and hole shot. Four-stroke for strong torque and smooth power delivery.
Fuel economy
This is the four-stroke's clearest advantage. A modern four-stroke outboard uses roughly 25–40% less fuel than a comparable two-stroke at similar speeds and loads. Over a season of regular use, that gap is significant money.
Run the math for your situation: if you're burning 15 gallons per hour with a two-stroke and switch to a four-stroke that burns 10 gallons per hour, at $4/gallon that's $20 saved every hour on the water. A hundred hours of annual use = $2,000 per year in fuel savings. A four-stroke often pays back its higher purchase price in fuel within a few seasons for frequent boaters.
If you use your boat occasionally — a handful of times per season — fuel economy matters less and the two-stroke's lower upfront cost may make more sense.
Verdict: Four-stroke wins decisively on fuel economy. The more you run the boat, the more it matters.
Weight
Weight affects everything: performance, transom stress, boat balance, and trailer tongue weight. Two-strokes are consistently lighter. A Yamaha 250hp two-stroke (OX66 or similar) typically weighs around 430–450 lbs. A Yamaha F250 four-stroke weighs around 530–560 lbs.
That 100 lb difference matters on a lighter center console or a boat running twin engines, where doubling that weight difference affects handling and fuel economy. On a heavier offshore boat, it's less critical.
If your boat is at or near its recommended maximum engine weight, a two-stroke gives you more horsepower within that limit.
Verdict: Two-stroke, and it's not close.
Noise and vibration
Four-strokes are significantly quieter. The additional strokes smooth out the combustion cycle, and modern four-strokes run with much less vibration and noise at idle and cruising speeds. If you're running long offshore passages, the reduced noise fatigue matters. Anglers fishing in quiet inshore waters also strongly prefer the four-stroke.
Two-strokes have a distinctive note at all RPM ranges — some people love it, most tolerate it. Modern EFI two-strokes (like the OX66) are much smoother than old carbureted motors, but a four-stroke is still noticeably quieter.
Verdict: Four-stroke, especially at idle and low speeds.
Maintenance
Two-strokes have fewer moving parts — no valves, no overhead camshafts, no separate oil system to manage. This makes them simpler to work on and often cheaper to service. A mechanic anywhere in the world who knows outboards can work on a Yamaha two-stroke. In areas with limited marine service access — including much of the Caribbean — this matters.
Four-strokes require periodic valve clearance checks, oil and filter changes, and more involved service intervals. The components are more complex and some require specialized tools or knowledge. Service costs are generally higher per visit, though intervals between major services can be longer.
The wildcard is neglect. A four-stroke that missed oil changes can suffer serious internal damage quickly. A well-maintained two-stroke will outlast a neglected four-stroke every time.
Verdict: Two-stroke for simplicity and serviceability, especially in remote or resource-limited areas.
Oil mixing
Two-strokes burn oil as part of combustion. On modern EFI two-strokes like the OX66, this is handled automatically by an oil injection system — you keep a reservoir filled and the motor meters oil into the fuel electronically. You don't mix fuel manually, but you do monitor and refill the oil tank.
Four-strokes use engine oil in a separate closed system, just like a car engine. No oil mixing, no reservoir to monitor beyond checking the dipstick.
Verdict: Four-stroke is simpler to manage day-to-day. Two-stroke is manageable but requires one more thing to keep track of.
Purchase price
On the used market, two-strokes in the 150–250hp range are typically $500–1,500 cheaper than comparable four-strokes at the same horsepower and approximate hours. They're more plentiful (older technology, more units sold before the four-stroke shift in the early 2000s), and some buyers avoid them out of unfamiliarity, which keeps prices down.
For a buyer who understands what they're looking at, a well-maintained two-stroke at a lower price point is often excellent value.
Verdict: Two-stroke is usually cheaper to buy, four-stroke costs less to run.
Which should you choose?
Go two-stroke if: Speed and hole shot are priorities, budget is a factor, you use the boat less frequently (fuel savings matter less), your local mechanic knows two-strokes well, or you're in an area with strong parts availability for older Yamaha motors.
Go four-stroke if: You run the boat frequently and fuel costs add up, noise and comfort matter for long passages, you fish inshore where quiet operation is an advantage, or you want a more modern motor that's easier to resell down the road.
Neither is a wrong choice on a well-maintained motor. The biggest variable in any used outboard isn't whether it's a two-stroke or four-stroke — it's whether it's been taken care of. A compression test and documented service history will tell you more about a motor's future than its engine type.
